When to Decide and When to Wait: A Timing Framework
Most guidance about timing a decision boils down to a feeling: this one seems urgent, that one seems like it can wait. Feelings are not a reliable clock. A decision can feel urgent because it is emotionally loaded, not because the actual deadline is close, and a decision can feel like it can wait simply because starting on it is unpleasant. The decision timing planner replaces the feeling with an explicit calculation: given a deadline, how important the decision is, and how reversible it is, it returns how many days of deliberation the decision actually warrants, how much buffer to reserve for acting on it afterward, and a firm date to decide by — not just a deadline to decide before.
How the calculation works
The tool starts from a simple premise: decisions that are more important, and decisions that are harder to reverse, deserve more deliberation time, and the two factors combine. Reversibility is scored as low, medium, or high, and it acts as a multiplier — low-reversibility (hard to undo) decisions get three times the deliberation of an equally important, easily reversible one; medium reversibility doubles it; high reversibility leaves it as-is. Multiply that reversibility factor by the decision’s importance, rated 1 (trivial) to 5 (critical), and you get the recommended deliberation window in days. Separately, the tool reserves a buffer — equal to the importance rating in days — after the decision for actually acting on it: booking the venue, signing the paperwork, notifying the people affected. That buffer gets subtracted from your real deadline to produce a “decide by” date, which is always earlier than the deadline itself, because a decision made right up against the deadline leaves no time to execute on it.
Worked example one: a venue with a long runway
Suppose you need to book a venue for a recurring event, the booking deadline is 90 days out, you rate the decision a moderate 3 out of 5 in importance, and the commitment is medium-reversibility — changing venues later is possible but a real hassle, not a simple undo. Feeding those into the planner returns a deliberation window of 6 days, a buffer of 3 days to actually complete the booking, a recommended decide-by date 3 days before the deadline, and 87 days of slack between today and that decide-by date — which the tool labels plenty-of-time.
The useful number here is not the 87 days of slack; it is the 6 days of actual deliberation the tool says this decision warrants. That number is a ceiling on how much thinking is worth doing, not a floor you are obligated to fill. Worked example two: a high-stakes decision with no runway left
Now contrast that with a decision rated 5 out of 5 in importance, low reversibility — genuinely hard to undo — and a deadline just 3 days away. The planner returns a deliberation window of 15 days, a buffer of 5 days to act on the decision once made, and a recommended decide-by date that lands 2 days in the past relative to today. The urgency comes back as decide-now.
That negative number is the tool being honest about an uncomfortable fact rather than smoothing it over: the deliberation this decision actually deserves, given its stakes and how hard it is to walk back, does not fit inside the time actually available before the deadline. There is no clever scheduling trick that resolves that gap; the runway this decision would ideally get and the runway it is actually getting are simply different, and pretending otherwise by picking a middle-ground pace would not close that gap, it would just spend the same insufficient time less efficiently. The honest response to a decide-now result is not to panic, but to compress deliberately: cut the option list to the smallest defensible set immediately, focus specifically on the one or two factors that would actually change your answer, and accept that this particular decision is being made with less certainty than its stakes would ideally call for. That is a real cost worth naming, not a problem the planner can solve for you — it can only tell you honestly that the cost exists.
The two mirrored mistakes
Deciding too late is the more commonly discussed failure: a deadline missed, a window closed, an option that quietly expired while you were still comparing alternatives. Its cost is usually visible after the fact, which is exactly why it gets talked about more — there is a clear moment where the missed opportunity becomes obvious. Deciding too early is the quieter, less-discussed mirror image, and it is just as costly in its own way: locking in a choice before information that was genuinely worth waiting for has arrived, simply because the discomfort of an open decision felt worse than the risk of deciding on incomplete grounds. Both mistakes come from the same underlying gap — the absence of an explicit plan for how much time a decision deserves — and both are corrected the same way, by setting that plan deliberately rather than reacting to whichever discomfort is loudest in the moment: the anxiety of an unresolved decision pushing you to decide too early, or the friction of starting the work pushing you to decide too late.
Reading the tool's four urgency states
The planner reports one of four states, and each calls for a different posture. Overdue means the deadline itself has already passed — the priority is damage control and a fast decision on whatever is still salvageable, not further comparison. Decide-now, as in the second example above, means the ideal deliberation window no longer fits before the deadline; the response is deliberate compression, not panic. On-track means the recommended decide-by date is still ahead of you but within or close to the deliberation window itself — there is enough time to do this properly if you start now, with limited room for delay. Plenty-of-time, as in the first example, means the deliberation window is comfortably smaller than your remaining runway; the risk here is not urgency but drift, letting a decision that needs only a few days of real thought stretch out to fill weeks simply because nothing is forcing it to conclude sooner.
Setting the inputs honestly
Like any tool that takes subjective ratings as input, the timing planner is only as useful as the honesty of the importance and reversibility numbers you give it. There is a specific temptation worth naming: rating a decision as more important than it really is because being busy with something urgent feels more validating than admitting a choice is fairly routine, or rating something as more reversible than it really is because a longer deliberation window feels like an unwelcome demand on your time. Both distortions push the calculation toward whatever answer is emotionally convenient rather than what the decision actually needs. A quick check before trusting the output: would you rate this decision the same way if a neutral colleague asked you to justify the number, with no context about how much time you currently have available? If the honest answer is that your available time is quietly influencing your importance or reversibility rating, the inputs are drifting toward a rationalization rather than an assessment, in much the same way weights can drift in a decision matrix once you already know what result you want to see.
Matching the framework to reversibility
The single biggest lever in the whole calculation is reversibility, since it multiplies the deliberation window by up to three times between the low and high settings. That is a deliberate design choice, not an incidental detail: it means the tool actively resists spending heavy deliberation on decisions that are cheap to undo, and actively pushes back against rushing decisions that are hard to undo, regardless of how urgent either one happens to feel in the moment.
